The short version
- Record the baseline before you automate. Two weeks of boring measurement saves the whole project.
- Five metrics: hours, cycle time, error rate, output volume, and the business outcome.
- One reliable conversion event beats twenty unverified ones. Start with the enquiry action.
- WhatsApp and phone are where Indian funnels leak measurement. Tag the message, not just the click.
- Make the agent write the weekly report. If measuring is manual, it stops within a month.
Why AI pilots quietly die
The pattern is almost always the same. Someone automates a report. It works. Everyone is briefly impressed. Three months later the budget conversation arrives, someone asks what it delivered, and the honest answer is “it feels faster.” That is not an answer that survives a budget review, in Bangalore or in Boston.
The failure is not technical. It is that nobody wrote down what things looked like before.
If you cannot state the before number, you will never be able to defend the after number.
The five-metric scorecard
Every automated workflow gets these five. Four prove efficiency; the fifth proves it mattered.
| Metric | What it answers | How to capture it |
|---|---|---|
| Hours on task | Are we spending less time? | A spreadsheet and honesty. Two weeks before, ongoing after. |
| Cycle time | How fast from request to finished output? | Timestamp the request and the delivery. Often improves more than hours. |
| Error / rework rate | Is the quality holding? | Count edits needed per output. If this climbs, your time saving is fiction. |
| Output volume | Are we doing more of the right work? | Count of reports, audits, pages, replies per week. |
| Business outcome | Did it reach the money? | Qualified leads, cost per lead, pipeline, revenue. This is the one that funds you. |
Track the first four weekly and the fifth monthly. The first four move fast and will tell you within a fortnight whether the workflow is worth keeping. The fifth is slower, noisier and the only one anyone outside marketing cares about.
Record the baseline first
Two weeks. Before you install anything. For each task you intend to automate, log:
- Who does it and how long it takes, in minutes, honestly.
- How often it happens.
- How long from someone asking to someone receiving.
- How often it gets sent back for corrections.
- What it currently produces, and what it currently does not produce because there was no time.
That last line is usually the biggest finding. Most teams discover the honest baseline for “weekly SEO audit” is not four hours — it is never happens. Which is a very different and much stronger business case: not time saved, but work that starts existing.
GA4: the events that actually matter
Do not build twenty events. Build the handful that map to real intent, mark them as key events in GA4, and make sure each one fires reliably before adding the next.
The minimum set
generate_lead— someone took the primary enquiry action. Your single most important event.cta_click— a call-to-action was clicked, with which one and where on the page.file_download— a lead magnet or guide was taken.article_scroll— how far into content people actually get before your CTA.
Here is a delegated click listener that covers WhatsApp, email and phone in one go. Add
data-cta="name" to any link you want measured:
document.querySelectorAll('[data-cta]').forEach(function (el) {
el.addEventListener('click', function () {
var href = el.getAttribute('href') || '';
var channel = 'link';
if (href.indexOf('wa.me') !== -1) channel = 'whatsapp';
else if (href.indexOf('mailto:') === 0) channel = 'email';
else if (href.indexOf('tel:') === 0) channel = 'phone';
gtag('event', 'cta_click', {
cta_name: el.getAttribute('data-cta'),
cta_location: el.getAttribute('data-cta-location') || 'body',
cta_channel: channel,
page_path: location.pathname
});
if (channel !== 'link') {
gtag('event', 'generate_lead', {
method: channel,
source_page: location.pathname
});
}
});
});
Then in GA4, register cta_name, cta_location and method as
custom dimensions, and mark generate_lead as a key event. Without the custom
dimension registration the parameters are collected but you cannot report on them, which is the
single most common GA4 mistake I see.
Verify before you trust
Open GA4 DebugView, click every CTA on your own site, and watch the events arrive. Do it on a phone as well as a laptop. An event that fires on desktop and silently fails on mobile will quietly misinform your decisions for months — and on an Indian funnel, mobile is most of your traffic.
Tracking WhatsApp and phone calls honestly
This is where most Indian funnels lose the thread, and where US funnels lose it on inbound calls. You can measure the click. You cannot measure the conversation. Pretending otherwise produces confident, wrong dashboards.
What you can actually do
- Fire an event on the click. The listener above does this. It gives you intent volume by page and by source.
-
Tag the pre-filled message. This is the trick most people miss. Vary the
textparameter per page, so the message that lands in your inbox tells you where it came from:
Now the enquiry itself carries its own attribution, with no tracking infrastructure at all.https://wa.me/91XXXXXXXXXX?text=Hi!%20I%20read%20your%20Claude%20Code%20guide.%20Please%20check%20my%20website%3A%20 - Ask on the call. One question, asked every time, logged every time: “how did you find us?” Unfashionable and more accurate than most attribution models.
- Reconcile monthly. Compare GA4 click events against actual enquiries received. The ratio between them is your real click-to-conversation rate, and it is a genuinely useful number once you have three months of it.
For phone, the same logic: a tel: click event plus a source question on answer. Call
tracking numbers are more precise and worth it once call volume justifies the cost — below
that, the question works fine.
Free 20-minute call
Not sure whether your tracking is telling you the truth?
Most sites I look at have at least one broken or double-firing conversion event. I will walk through your setup with you, tell you what is wrong, and what to fix first. No retainer pitch.
UTM conventions that survive contact with a team
The moment more than one person tags links, your channel report turns to mush —
Facebook, facebook and FB become three separate sources.
Agree a convention, write it into the file your agent reads, and let the agent build every link
from then on.
| Parameter | Rule | Example |
|---|---|---|
| utm_source | The platform. Lowercase, no spaces, one spelling forever. | google, meta, linkedin, newsletter |
| utm_medium | The channel type. Use the standard set only. | cpc, organic_social, email, referral |
| utm_campaign | Date first, then a short name. Sorts chronologically for free. | 2026-08_growth_audit |
| utm_content | The specific creative or link, so you can compare variants. | carousel_a, footer_cta |
This is a perfect agent job: give it the convention and the campaign brief, and have it produce the full tagged link set as a file. Zero typos, one spelling, every time.
Measuring AI-assisted content
The question is never “is AI content good.” It is whether your published pages earn attention. Judge them exactly as you would judge anything else:
- Search Console impressions and clicks per page, 30 and 90 days after publication.
- Average position for the query the page was written to answer — not vanity keywords.
- Engagement rate and scroll depth versus your pre-AI content average.
- Conversion rate from page to enquiry. The only one that ends the argument.
Set the comparison up as a cohort: everything published in the three months before you started using AI assistance, versus everything after. If the after cohort is worse on engagement, your volume increase is costing you.
The weekly report your agent writes
Manual measurement stops. Every time. The only reporting that survives is reporting that happens without anyone deciding to do it.
If you have followed the Claude Code setup, this is a skill plus a scheduled job. The report should answer five questions and nothing else:
- What moved more than 15% week over week, and what is the most likely cause?
- How many qualified enquiries, from which sources?
- What did the automated workflows produce this week?
- What broke, or failed to run?
- What are the three things worth doing next week, ranked?
Add one rule to that skill and mean it: never fabricate a number; if a data source is unavailable, say so explicitly. A report that admits a gap stays trustworthy. A report that quietly fills gaps destroys the entire measurement system the first time someone catches it.
Consent and privacy, India and US
Two different regimes, one practical answer: collect less, be explicit, and do not let an agent near personal data it does not need.
- India: the Digital Personal Data Protection Act sets out notice and consent obligations for personal data. If you are storing enquiry data, know what you collect, why, and for how long.
- US: state-level privacy laws vary, and several give consumers opt-out rights over sale or sharing of personal information. If you serve US traffic, this is worth a proper check rather than a blog-post summary.
- Both: if you run ads to EU or UK visitors as well, consent signalling affects what your ad platforms can measure at all.
Practical rules that keep you out of trouble: keep customer records out of your agent’s working folder unless there is a specific reason, never send personal data into a tool you have not checked the terms of, and get proper advice before automating anything that touches customer records at scale. I build tracking, not legal opinions — and for this one you want both.
Frequently asked questions
How do you measure the ROI of AI marketing automation?
Five metrics, before and after: hours on task, cycle time, error or rework rate, output volume, and the downstream business metric such as qualified leads or cost per lead. The first four prove efficiency; the fifth proves it mattered. Without a recorded baseline none of them can be evidenced.
How do you track WhatsApp clicks in GA4?
Attach a click listener to your wa.me links that sends a generate_lead
event with method: whatsapp, and mark it as a key event. You can only measure the
click, not the conversation — so also vary the pre-filled message text per page, so each
enquiry tells you where it came from.
What should I track first if I have nothing set up?
One event: the primary enquiry action, whether that is a WhatsApp click, a form submit or a phone tap. Mark it as a key event and verify it fires on mobile. One trustworthy conversion event beats twenty unverified ones.
How long before I can prove the automation worked?
Efficiency metrics: two to four weeks, because they are just hours and counts. Business outcomes: one to three months, depending on your sales cycle. Report the efficiency numbers early and clearly label the outcome numbers as still landing — that honesty is what buys you the runway.
Do I need a paid analytics tool?
For most small and mid-sized businesses, no. GA4 plus Search Console plus a disciplined UTM convention answers the questions that actually change decisions. Paid tools earn their place when you have multi-touch B2B journeys or offline revenue that needs stitching back to source.
